Start of the week.
The morning shift began preparing everything for the scheduled production run at full capacity.

The first jig came in and went into the zinc bath. A few pimples appeared here and there.
The second jig arrived. More pimples—it’s getting worse.
The third jig—not a single piece will be accepted; the defect is too severe!
Production comes to a halt. What changed to cause this?

Pimples, sometimes also called floating dross, can appear suddenly and disappear just as quickly; yet, the real challenge begins when they become part of daily production rather than just an isolated incident.

Several factors can contribute to or intensify this galvanizing defect:

• Zinc bath chemistry, specifically iron content•
Working temperature and heating control•
Aluminum and nickel
concentrations• Melting of zinc and
alloys• Iron in the flux, salt balance, and
drying• Ash and dross
management• Skimming practices•
Material geometry

Pimples result from the interaction of pretreatment, zinc bath conditions, and process operations, and are rarely the problem in and of themselves. They are a symptom of something in the process that has deviated from its optimal operating conditions.

• Are the kettle operators trained and equipped to skim the zinc bath efficiently?
• How well suited is the jigging method to the material’s geometry?

Every single point listed above influences how much zinc ends up on the steel… and how much ends up as ash.

Reducing ash generation is, therefore, not about a single factor—it’s about controlling the process as a whole.

For the average galvanizer, steel chemistry is one of the key factors affecting the output and quality of galvanized material. Its chemical composition—particularly its silicon and phosphorus content—significantly influences the growth of intermetallic zinc-iron layers during the galvanizing process.

The phenomenon of the Sandelin and Sebisty ranges is well documented, and when a particular material falls within these ranges, the result is:

• excessive coating
thickness • a rough coating
appearance • increased zinc consumption...
• ...with greater variability between seemingly similar batches

. The more reactive the steel, the more important it becomes to adjust process parameters to anticipate coating behavior—nickel alloying is the first line of action, while further adjustments to the zinc melt composition, dipping times, temperature, or even jigging efficiency are the next steps to take.

Understanding and controlling steel reactivity is not only a quality issue but also a matter of process control, cost efficiency, and customer satisfaction.

The impact of iron in the hot-dip galvanizing process is rarely underestimated. Yet it directly influences:

•
degreasing performance•
pickling performance and speed•
flux properties and effectiveness• ash and dross generation•
ultimately, gross zinc consumption

Iron follows a direct path throughout the entire galvanizing process.
As pickling progresses, dissolved iron accumulates in the acid. Part of it is then transferred to the flux, affecting its chemistry and performance. Eventually, iron reaches the zinc bath, where it contributes to ash and dross formation and affects both process efficiency and operating costs.

A few grams of Fe can easily result in kilograms of dross.

This is why iron should also be considered a process indicator.
Monitoring iron levels throughout the process provides valuable insight into acid efficiency, flux condition, zinc bath behavior, and overall process stability. In many cases, controlling iron means controlling costs.

From chemical management (RoHS, REACH) and emissions control (IED) to worker safety, waste handling, and energy efficiency requirements (Net Zero Industry Act, BREF/BAT Conclusions), galvanizers are constantly required to adapt their operations. Compliance is no longer just a legal obligation—it has become a key operational parameter.

One area where this challenge is particularly evident is (hydrochloric acid) pickling. As one of the most critical stages of pretreatment, pickling directly impacts coating quality, process efficiency, and operational costs. At the same time, stricter requirements regarding acid emissions, waste streams, and worker exposure are increasing the complexity of managing this essential process step.

This means that European galvanizers are expected to deliver higher environmental performance while maintaining productivity, quality, and competitiveness in an increasingly demanding market.

Zinc has been the foundation of hot-dip galvanizing since the industry’s inception. Without it, the process simply would not exist; however, zinc also represents one of the most significant operational costs in galvanizing.

With a melting point of 419 ºC as a pure element, the galvanizing bath is rarely composed of zinc alone—Al, Fe, Ni, Pb, Bi, Sn, Cu—are present either as impurities or as alloying elements to support the process. Together, these elements can reduce viscosity, improve dross removal, minimize common quality defects, adjust coating thickness, and even ensure a long bath life—or… have the exact opposite effect.

That is why frequent and consistent monitoring of the zinc bath is essential.
It provides real insight into the metallurgical melt and enables informed decisions regarding zinc and alloy additions.
When additions are carried out correctly and consistently, the result is clear:
better coating quality, improved process stability, and lower operating costs.

flux is, without question, a critical step in hot-dip galvanizing pretreatment.

Do it properly, with a firm grasp of key parameters, and the quality of the galvanized product will be unquestionably high. But when flux control is inconsistent, the consequences quickly become apparent:

• Bare spots and adhesion issues•
Increased ash generation•
Excess zinc consumption•
Reduced quality of the finished material

Concentration, iron contamination, and pH—to name just a few key parameters—all play a role in how effectively the flux prepares the steel surface for galvanizing, and its contribution to coating quality is often a direct reflection of how rigorously it is controlled.

So the question is:

Imagine it’s Friday afternoon. One of your best customers calls you and asks for an urgent favor: several metric tons of material, from a project that’s already behind schedule, needs to be galvanized today. “Sure,” you said—after all, this request comes from one of your biggest accounts. The material arrives mid-afternoon, and the production manager calls you: “This material will cost us the rest of the second shift’s production.” You ask why: “It’s impossible to clean this much oil quickly and efficiently.”

Does this sound familiar, or is it even a common occurrence on the shop floor? Degreasing is, without a doubt, the first gear in the pretreatment system—you may want to shift into second gear, but the process will grind to a halt no matter how hard you press the pedal. More often than they should, galvanizers lack the ability to measure (and therefore control) performance indicators in the process. These can be as simple as GZU (total zinc consumption), by-products (ash and dross), or the consumption of chemicals in pretreatment and the energy input into the process.
Consider that not knowing most of these is like driving with a malfunctioning GPS—you know the destination but are blind to the route, the deviations, and the real cost of getting there.

Marco A. is flying a long distance this time to represent #Herwig at the annual #GAA meeting, which marks a special milestone this year—the celebration of the association’s 60th anniversary.

#EGGA Assembly took place at a historic hotel, right in the heart of beautiful Salzburg. The #Herwig team took the opportunity to resume discussions and reconnect with customers and friends at the event.
